Most tool organization stops at "everything has a place." That is half a system. The other half is that an empty place must announce itself. A drawer of neatly arranged tools with one missing looks exactly like a drawer of neatly arranged tools. A shadowed drawer with one missing looks wrong from ten feet away.
5S, translated out of the poster
The five terms come from lean manufacturing and are usually presented as a wall poster. Applied to a personal or shop tool set they mean something concrete.

The step people skip is Standardize, and it is the one that makes the rest durable. A layout that exists only in one person's memory is not a system, it is a habit. Photographing every drawer takes fifteen minutes and produces both a rebuild reference and, incidentally, a serviceable insurance record, which is the connection made in tool insurance and keeping a defensible inventory.

They are complementary. Shop-owned tools that multiple people use belong on boards where supervision is passive and continuous. Personal or kitted tools belong in foam, cut per the kaizen foam method, because the accountability check happens at the moment the kit is closed.
A hybrid that works well: foam-shadow the drawers, and put a single shadow board at the exit of the work area holding only the items that must never leave, such as torque wrenches and calibrated instruments.
What a general shop can borrow from FOD control
Aviation maintenance treats a missing tool as a potential airframe loss, so its practices are stricter than a general shop needs. NAS 412, the Aerospace Industries Association standard for foreign object damage prevention, addresses housekeeping, tool control, hardware accountability, training, inspection and corrective action, and it names shadow boards and cut tool tray liners specifically as accountability aids. Four of its practices transfer cleanly to any shop.
- Inventory at kit close, not at day end. The check that matters happens before the panel goes back on, before the hood closes, before the trench is backfilled. A count at the end of the shift tells you a tool is missing but not where.
- A tool is not "lost," it is "unaccounted for." The distinction drives behavior. An unaccounted-for tool triggers a search of the work area before anything is closed up. A lost tool triggers a shrug and a replacement purchase.
- Broken tool accountability. If a tool breaks, every fragment is accounted for. A snapped extension with a missing tip is a piece of hardened steel somewhere it should not be.
- Kitting for the job. Take the kit that matches the task rather than the whole box. Fewer items in play means a faster and more reliable count, and it is the same reasoning behind a curated wrench roll in wrench organizers and roll formats.
What general shops should not borrow: full tethering, etched serial numbers on every socket, and formal tool control logs for consumable hand tools. The administrative cost exceeds the benefit outside regulated environments.

Three practical rules follow.
Direct thermal has no place in a shop. The image is a heat-sensitive coating. Leave a direct thermal label on a drawer in a hot truck box and it darkens uniformly until it is unreadable. It is fine for shipping and wrong for anything permanent.
Lamination changes the ranking. A modest label under a clear polyester overlaminate outperforms a better label left bare, because the overlaminate takes the solvent and the abrasion. If you already own a label printer, a laminating attachment or a roll of clear polyester tape is the cheapest durability upgrade available.
Adhesive matters as much as facestock. Acrylic adhesives hold on powder coat and low-energy plastics and tolerate temperature swings. Rubber adhesives grab harder initially and creep with heat. If labels are curling at the corners in a hot box, the adhesive failed, not the label. UL 969 is the standard that covers marking and labeling system permanence, and manufacturers who publish against it will state the substrates and temperature ranges the adhesive was qualified on.
Where plasticized PVC is present, expect adhesive failure. Plasticizer migrating out of a vinyl drawer liner contaminates any adhesive resting on it, which is one more reason to label the drawer face rather than the liner. See drawer liners compared.
Font size and reading distance
A label that cannot be read at the distance it is read from is decoration. Use this as a working rule for good lighting and clean labels:

Beyond size, three typographic choices do more work than most people expect: a humanist or grotesque sans face rather than a condensed one, mixed case rather than all capitals for anything longer than two words, and genuine black on white or white on black rather than a color pairing. Condensed type buys you characters per inch and costs you exactly the legibility you were trying to buy.
Color coding that survives growth
Color schemes fail by running out of colors. Prevent that structurally.
- Code categories, not items. Color says what kind, text says which one. A scheme with one color per socket size dies at size eight.
- Cap the palette at six. Human discrimination of surface colors under shop lighting is not as good as a paint chart suggests. Red, yellow, green, blue, orange and black or white is a full working set.
- Anchor to a published convention. ANSI Z535.1 defines the standard safety colors, and using red for fire and emergency equipment, green for first aid, and yellow or orange for caution items keeps your shop consistent with signage people already read correctly.
- Never encode information in color alone. Roughly one in twelve men has a color vision deficiency. Pair every color with a shape, a position or text.
- Reserve two colors from day one. Write down that, say, purple and brown are unassigned. When a new category appears, it gets a reserved color instead of a shade of an existing one.
- Colors mean the same thing everywhere. One documented scheme across every box, board and cart, or the scheme is noise.

The two-tag system is the highest value per dollar in this table. Each tool position carries a numbered tag; each technician carries a set of personal tags. Taking a tool means leaving your tag in the empty location. There is no separate logging step to forget, and the information is visible at exactly the place the question gets asked.
An inventory schema that actually gets maintained
Keep it flat, keep it in one table, and keep the field count low enough that adding a tool takes under a minute.

Three notes on making it survive contact with reality.
The location field is the whole system. A structured location string such as RC41/D3/R2/P07 (roller cabinet 41, drawer 3, row 2, position 7) makes the record both a finding aid and a put-away instruction. Free-text locations decay within months.
Photo inventory is the minimum viable version. If a full schema will not get maintained, do this instead: open each drawer, photograph it square-on with a scale reference in frame, and store the images with the date. It takes fifteen minutes, it documents both layout and condition, and it is far better evidence than a list. Repeat annually and after any major reorganization.
Barcodes are for retrieval, not for pride. Code 128 is the workhorse linear symbology and encodes the full ASCII set compactly; QR (ISO/IEC 18004) tolerates damage and partial obscuration through error correction, which matters on a label that will be wiped with solvent. Data Matrix suits marks under about 1/2 in square. Whichever you choose, the code should carry only the id; everything else lives in the table, so a change to the record never requires reprinting the label.
Where this goes wrong
Labeling the tool instead of the location. A size sticker on a socket travels with the socket, so a socket in the wrong hole still reads correctly. A size strip on the tray stays put, so the wrong socket in the hole is instantly visible. Label locations first; label tools only for ownership marking.
Building the system around the tools you plan to buy. Layouts should be built around the set you own, with a documented blank allowance of roughly 15 percent for growth.
Confusing tidy with controlled. A drawer sorted into neat rows with no fixed positions passes a visual inspection and fails every accountability test.
No defined response to a discrepancy. If nothing happens when the audit finds a gap, the audit stops happening. Define the response before the first audit: search the last work area, check the vehicle, then record it as unaccounted for with a date.
Letting the inventory and the layout drift apart. Reorganize the drawers, update the location strings in the same session. An inventory whose locations are wrong is worse than none, because people trust it once and stop trusting it forever.
