Why layers, not measurements

Kaizen foam is laminated polyethylene, scored at a fixed interval (usually 1/4 inch) all the way through the sheet. You do not carve a pocket to a depth. You cut the outline through a number of layers and peel them out, and the bottom of the pocket is whatever layer line you stopped at. That is the whole reason the material is forgiving: the floor of every pocket is flat and parallel without any skill on your part.

So the useful question is never "how deep is the pocket", it is "how many layers come out".

Four layers out of a 2 in sheet leaves a 1 in pocket over a 1 in base, and a 1.25 in tool then stands a quarter inch proud where you can grab it. Never take the last base layer. It is what holds the block together between adjacent pockets.

The three constraints the calculator checks

1. The block has to close. Total sheet thickness must be under the drawer's interior clearance. Foam that is proud of the drawer sides will compress against the drawer above, which sounds harmless and is how you end up unable to open the drawer at all.

2. The base has to survive. Leave at least one full layer. Two layers is better anywhere pockets sit close together, because the base is the only thing holding the block in one piece between adjacent cuts.

3. The tool has to come out. A tool sitting flush in a snug pocket has no purchase. Either leave it 1/4 inch proud, or cut a finger relief: a shallow scallop at each end of the pocket, removed one or two layers deeper than the pocket itself.

Frequently asked questions

How thick should kaizen foam be for a tool drawer?

Match the sheet to the tallest tool in the drawer plus one base layer, then check it against the drawer clearance. Two inch sheet suits most hand tool drawers. Shallow drawers of 2 inches or less usually need 1 to 1.5 inch stock.

How many layers should I leave as a base?

One full layer minimum, typically 1/4 inch. The base keeps tools off the drawer bottom, holds the block together when pockets are close to each other, and gives you something to cut against without scoring the drawer.

Should tools sit flush with the foam or proud of it?

Proud by about 1/4 inch, or flush with finger reliefs cut at each end of the pocket. A flush tool with no relief is genuinely difficult to remove, especially with gloves on or when the pocket is a tight fit.

Can I use kaizen foam in a truck box?

Yes, and it works better there than loose trays because nothing shifts. Cut the pockets slightly tighter and increase the proud height a little so you can still retrieve tools when the block has compressed against a closed lid.

How much foam do I need for a whole tool chest?

Add up the drawer area in square feet and add about 15 percent for offcuts. A standard 41 inch cabinet with eleven drawers is commonly in the range of 25 to 35 square feet, which is several 24 by 48 inch sheets.
